The Artichoke Implementation Process in Action

To work through the Salesforce implementation alongside the Precoa team, the Artichoke team followed The Base, The Heart, and The Bloom implementation process.

The Base:

  1. Hold discovery sessions to understand the full scope of impacted Precoa business processes and IT requirements. The project added up to a complete digital transformation for the business. Throughout discovery, the team reviewed end-to-end business processes to identify dependencies and understand the broad scope.

  2. Document all business processes, down to the finite details. These documents came in handy throughout the implementation. Months later, the team would refer back to the original docs for process clarifications and understanding.

  3. Define a realistic phase 1 and create a big picture roadmap.

The Heart:

  1. Implement phase 1 scope in a sandbox environment. Demo the process to the end users and iterate through feedback.

  2. Work side-by-side with the Precoa IT and data teams to complete process design, configuration work, and system integration work in phase 1 scope.

  3. Build out an end user enablement plan to ramp up users and ensure no process efficiency loss at go-live, including training milestone schedules and Salesforce how-to materials.

  4. Keep the stakeholders engaged by turning around functionality on pain points and requests brought up during demos. Keep the project light and fun.

The Bloom:

  1. Capture enhancement requests throughout the project to roadmap into future phases of the implementation. Give peace of mind to the business that the foundation is being set in phase 1 and good things are to come.

  2. Continual roadmap management. When one part of the project is delayed, or another issue or process is identified as higher priority, the team can shift directions. The goal: keep moving forward, improving processes and gaining operation efficiencies. Keeping clean documentation on project progress allowed the team to pick up a workstream later on without skipping a beat.
